Our ILT to eLearning Conversion Process
Six phases, two approval gates, one committed launch date. The week numbers below map to a Full Instructional Redesign. A Rapid Conversion runs the same phases compressed into 3 to 4 weeks.
1. Content Audit and Gap Analysis (Week 1)
We review everything you send: slide decks, facilitator guides, participant workbooks, handouts, job aids, existing assessments and recorded sessions. We map what is worth converting, what needs updating and what should be cut. Our instructional designers flag content gaps, outdated information and sections that will not translate to a self-paced format without redesign. You receive a conversion brief that sets out scope, recommended format and any content decisions needing your sign-off before we build.
2. SME Interviews and Objectives Realignment (Week 1-2)
Much of what makes an ILT work lives in the facilitator's head, not the deck. We run up to two 60-minute SME sessions to capture the stories, edge cases and corrections a trainer would normally give live. Then we rewrite the learning objectives for a self-paced learner who has no instructor to fill the gaps. This step decides what the course actually teaches, how mastery is measured and which interactions are needed to drive the outcome rather than just cover the content.
3. Storyboarding and Instructional Redesign (Week 2-3)
This is where your content becomes a course. Our instructional designers build a full storyboard, screen by screen, mapping narration, on-screen text, visuals, interactions and knowledge checks into a logical learner journey. Approval gate one: you review and sign off the storyboard before a single line of development begins. That is what keeps revision cycles tight and removes late-stage surprises.
4. Development in Your Preferred Authoring Tool (Week 3-5)
With an approved storyboard, our developers build the course in Articulate Rise or Articulate Storyline. We apply your brand standards, integrate voiceover (AI or human) and build every interaction to spec, including branching scenarios, drag-and-drop, hotspots and decision simulations. Two review checkpoints sit inside this phase, so you see progress well before final delivery.
5. QA, Accessibility and Device Testing (Week 5-6)
Before anything reaches your LMS we run full quality assurance: broken interactions, audio sync, spelling and terminology, WCAG 2.1 AA accessibility, and SCORM or xAPI tracking accuracy. Rapid Conversion vs Full Instructional Redesign: Which One Do You Actually Need?
Most eLearning vendors will not tell you this upfront: not every ILT program needs the same level of conversion work. Sending a leadership development course through the same process as a compliance refresher is how projects go over budget and under-deliver. Here is how to tell the difference before you commit to scope.
How Much eLearning Does Your ILT Actually Become?
A classroom day is not an eLearning day. Once you strip out breaks, administration, group discussion and the repetition a facilitator uses to hold a room, the content compresses hard. Use this as a scoping rule before you budget.
These are planning ranges, not promises. Your Week 1 content audit returns an exact module count and a fixed price before anything is built.
The Cost Case: ILT Delivery vs One-Time Conversion
ILT costs repeat every single time you run it. A converted course costs once. This is the arithmetic your finance team will ask for, so here it is before they do.
The break-even question worth asking

Should You Convert It, or Keep It Live? A Decision Framework
Not every instructor-led program belongs in an LMS. Convert the wrong training and you waste budget, frustrate learners and produce a course nobody finishes. Before you commit to a conversion project, run your program through these four questions. The answers tell you what you are actually dealing with - and we would rather tell you to keep something live than sell you a build that hollows it out.
1. Does the outcome depend on human interaction?
Some corporate training works precisely because of what happens between people - the push-back in a role-play, the facilitator who reads the room and reframes a concept, the peer discussion that surfaces a blind spot no slide deck could anticipate. If your outcome depends on those dynamics, converting it to self-paced eLearning will hollow it out. CONVERT if the outcome is knowledge transfer, process understanding or compliance awareness, where learners need information delivered consistently rather than a human to guide them through it. KEEP IT LIVE if the outcome is a practiced skill, a judgement call under pressure, or a behaviour that needs real coaching feedback to develop.
2. How often does the content change?
Rapidly changing content - updated regulations, shifting product specs, evolving policies - creates a maintenance burden in eLearning that live training does not carry. A facilitator can update their talking points overnight. Rebuilding and republishing a SCORM course costs time and money every revision cycle. CONVERT if the content is stable for at least 18 to 24 months. Compliance frameworks, onboarding processes and SOPs are strong candidates. KEEP IT LIVE if regulatory updates, product changes or policy revisions land quarterly, because live delivery gives you a flexibility a published course simply does not.
3. What is the scale and frequency of delivery?
